What a fractional COO does and when you need one
A fractional COO is an experienced operations leader who works for your company part-time, usually a few days a month. They take on the work a full-time COO would do: processes, team cadence, reporting and making changes happen. The company pays only for the time it needs.
What they actually do
- Map how work really flows and find where time or money leaks: unbilled work, delivery delays, the same work done twice.
- Document processes so the team knows who does what and how, without every question going to the owner.
- Set up a working rhythm: weekly meetings, clear ownership and deadlines that are tracked.
- Build reporting with the numbers the owner needs for decisions, such as margin, team capacity and collections.
- Add automation where processes are in place and it saves hours.
How it differs from a consultant
A consultant usually analyses the situation and hands over recommendations. A fractional COO stays in the company and carries out the changes with the team. They are responsible for the result, not only the plan.
Signs you need one
- Every decision goes through the owner, so work stops when the owner is unavailable.
- Revenue is growing, but margin and capacity are lagging.
- You hired people, but the operational problems did not go away.
- You don’t have a clear view of what each project or client actually earns.
- You are thinking about hiring an operations director, but the salary is not justified yet.
When it is not the right choice
If the company is just starting and has no steady revenue, it is too early. The same applies if the owner is not ready to hand over some decisions. A fractional COO can build the system, but the team has to use it.
How to start
You don’t have to commit to a long engagement right away. We start with the one process that costs you the most time each week and fix it in one to two weeks. If the result justifies it, we agree on ongoing work.
